The Fastest Way to Fill a B2B Pipeline (When You Have Zero Leads)
Stuck with an empty pipeline and no time to build it slowly? Here's the emergency lead gen playbook — what to do in week 1, week 2, and month 1 to get first meetings booked.
Empty pipeline. No SDR team. No time to build a long-term content strategy. You need meetings on the calendar this month.
Here’s the emergency B2B lead gen playbook — what to do in week 1, week 2, and month 1 to get first meetings booked, starting from zero.
Before You Start: Two Prerequisites
1. Crystal-clear ICP. “B2B SaaS companies” is not an ICP. “Series A B2B SaaS companies that just hired a VP of Sales in the last 90 days” — that’s an ICP. Specificity is the input. Relevance is the output.
2. A well-articulated offer. Your outreach will die unless you can say in one sentence what you sell, who for, and what outcome. If you can’t, fix that before writing any emails.
If both are in place, the playbook works.
Week 1: Build The Machine
Day 1-2: Infrastructure
- Buy 2-3 sending domains (separate from your main domain — e.g.,
get-yourcompany.com,tryyourcompany.com) - Set up 2 inboxes per domain with SPF, DKIM, DMARC properly configured
- Sign up for Smartlead or Instantly ($97/mo) — start warming the inboxes immediately
- Buy Apollo ($49/mo) or Clay ($149/mo) for enrichment
Time: 4-6 hours with docs in front of you.
Day 3-4: Build the prospect list
- Write your ICP filter in plain text (titles, company sizes, geography, tech stack, growth signals)
- Build the filter in Apollo/LinkedIn Sales Navigator
- Export 500 prospects matching the filter
- Enrich with verified emails (Apollo does this natively, or use AnyMailFinder)
Time: 2-4 hours.
Day 5-6: Write sequences
Draft 3-4 email templates:
- Email 1 (day 0): Personalized hook + one-sentence value + easy ask
- Email 2 (day 4): Different angle + social proof
- Email 3 (day 10): Light breakup email
- Email 4 (day 16): Final follow-up with different offer (free resource, different meeting type)
Use AI (GPT-4o or Claude) to generate personalized first-lines based on each prospect’s LinkedIn, company website, or recent news.
Time: 3-5 hours to draft + AI-personalize.
Week 2: Launch + Refine
Day 7-10: Start sending
- 20-30 emails per inbox per day max (warmup still ramping)
- Total sends per day: 40-80 across all inboxes
- Monitor deliverability daily (Smartlead has built-in inbox placement tests)
Day 11-14: Handle replies
This is where most outreach fails. Replies must be responded to within business hours, same day, and with a real human touch.
Set up a unified inbox view (Smartlead has this native, or use Missive/Front). When a reply comes in:
- “Interested” → Respond in 1-2 hours with calendar link + 2-3 quick qualification questions
- “Not interested” → Respond with a simple acknowledgment + stay in touch note (don’t argue)
- “Wrong person” → Ask who’s the right person (20-30% conversion)
- “Tell me more” → Give specifics + proof + ask for 15-min call
First 10-15 replies teach you more about your ICP than any amount of theory. Adjust sequences based on what you learn.
Week 3-4: Meetings Start Landing
If the ICP and offer are right, you’ll have your first 3-8 meetings booked by end of week 3. Week 4 stabilizes volume.
Expected numbers from 500 sends over 3 weeks:
- Open-ish rate (hard to measure in 2026): doesn’t matter
- Reply rate: 5-12% if sequences are good = 25-60 replies
- Positive reply rate: 30-50% of replies = 8-30 positive replies
- Booked meetings: 60-80% of positive replies = 5-25 meetings
If your numbers come in lower, it’s usually one of:
- ICP too broad
- Value prop unclear in the email
- Deliverability issues (check spam rate)
- Follow-up timing too aggressive or too weak
What About LinkedIn, Paid Ads, Voice?
Cold email is the fastest to first meetings for most B2B companies. LinkedIn, paid ads, and voice AI layer on afterward — they compound over months, not weeks.
LinkedIn is great for relationships but slower to first meetings (3-4 weeks to warm up connections).
Paid ads are fast if you have budget + landing pages ready, but burn cash while you learn. 3-6 weeks to dial in CAC.
Voice AI is amazing for inbound capture but requires inbound volume to exist first.
Start with cold email. Layer others once cold email is producing.
The Month 1 Target
Realistic outcome of doing the above, solo, for your own business:
- 500-1,000 prospects contacted
- 30-80 replies
- 8-25 qualified meetings booked
- 2-5 sales conversations that turn into real opportunities
That’s from zero to pipeline in 30 days, solo, with $300-500 in tool costs.
Where Most People Quit
Around day 10-12. First emails have gone out. No replies yet. Self-doubt kicks in. “Maybe cold email is dead.” Close the tab.
Cold email is dead if you quit at day 10. If you wait to day 14-18, the replies start coming. The people who push through that valley are the ones who build pipelines.
Or Skip The Build — Hire An Agency
Everything above is doable solo. It’ll take 20-30 focused hours over 3 weeks. If your time is worth $200+/hr, the math might favor paying an agency $2-5K to run it for you.
